Project Scheduling Techniques: Gantt Charts and PERT Charts

As mentioned before, breaking down your project into manageable portions is a great way of foreseeing and dealing with potentially risky situations before they create problems for your project. Once you’ve broken down your project with a Work Breakdown Structure, the next crucial step is scheduling. This is where techniques like Gantt charts and PERT charts come into play, providing visual timelines and helping you manage dependencies and critical paths.

 

Gantt chart, perhaps the more widely recognized of the two, is essentially a bar chart that illustrates a project schedule. Each task or activity from your WBS is represented by a horizontal bar, with the length of the bar proportional to the task’s duration. The position of the bar along the time axis indicates the start and end dates of the task. Gantt charts provide a clear visual overview of the project timeline, showing task durations, start and end dates, and dependencies between tasks (often represented by connecting lines). They are excellent for tracking progress, as you can easily see which tasks are on schedule, ahead, or behind. Their simplicity and ease of understanding make them a staple in project management.

 

On the other hand, a PERT (Program Evaluation and Review Technique) chart takes a different approach, focusing more on the dependencies between tasks and the identification of the critical path. Unlike Gantt charts, PERT charts often use network diagrams, typically represented by nodes (events or milestones) and arrows (tasks). PERT charts incorporate three time estimates for each activity: optimistic, pessimistic, and most likely. This allows for a probabilistic approach to scheduling, acknowledging the inherent uncertainty in project timelines. By analyzing these estimates and the dependencies, PERT charts help identify the critical path – the sequence of tasks that directly impacts the project’s overall completion date. Any delay in a critical path activity will delay the entire project.

 

While both Gantt and PERT charts serve the purpose of project scheduling, they have distinct strengths. Gantt charts excel at providing a clear visual timeline and tracking progress against a schedule. They are particularly useful for communicating the schedule to stakeholders. PERT charts, with their emphasis on dependencies and time variability, are more powerful for analyzing complex projects with interdependent tasks and identifying the critical path. They are valuable for risk assessment and determining the probability of meeting project deadlines.

 

In practice, project managers often utilize both techniques. A PERT chart can be used during the planning phase to analyze dependencies and identify the critical path, while a Gantt chart can then be created to present the schedule visually and track progress throughout the project lifecycle. Understanding and effectively employing both Gantt and PERT charts equips project managers with essential tools for successful project planning and execution.
